I never wanted to be the person who writes lessons learned posts. But after eight years of buying gearboxes, reducers, and bearings for a crushing-equipment service company, I have enough painful examples to fill a checklist. If you've ever placed a small order and been treated like you're wasting someone's time, you know the feeling.
Here's my controversial take: The size of the order tells you nothing about how much engineering care it needs. In fact, small orders are often the ones that teach you the most, because they leave no room for slack. One missing spec, one overlooked tolerance, and a tiny part can stop a whole plant.
In eight years, I've personally made three significant mistakes—and documented them—totaling roughly $12,000 in wasted budget. The worst was a cone crusher drive countershaft wholesale order in September 2022. That one taught me more than any success.
Mistake #1: I Assumed Wholesale Means Standard

Mistake #2: I Underestimated the Bearing Spec

According to ISO 15, the boundary dimensions for a 6205 bearing are 25 mm bore, 52 mm outside diameter, and 15 mm width. But the catalog number is just a starting point. Tolerance class, internal clearance, and cage design are separate specifications. I once ordered tungsten ball bearings because they sounded like a premium upgrade, matched the size chart, and watched them seize after 40 hours. Wrong internal clearance for the operating temperature. The vendor never mentioned it.
On the gearbox side, don't stop at the model number. AGMA gear accuracy standards define tooth geometry, runout, and contact. Backlash is specified in arc minutes at the output shaft. If a supplier can't tell you the backlash tolerance, keep looking. I learned this from a 2019 retrofit project where the gearbox whined under load—because nobody checked the accuracy class before installation.
That's the part I didn't understand earlier: specification is the product. When a supplier asks about duty cycle and ambient temperature, they're not trying to upsell you; they're trying to prevent a failure. The better question is: What is the required output torque, speed, backlash, and duty cycle? The answer changes not just the motor but the reducer—often to a precision gearbox from a company like Cone Drive. A stepper motor with a precision gearbox can be a no-brainer for positioning tasks. But the decider isn't the motor; it's the application requirements.

But there's a difference between a minimum and a dismissal. I've emailed a vendor about a $120 worm gear and received a link to a size chart with no context. I've also asked about a replacement bearing and gotten a ten-minute call from an engineer who wanted to confirm the duty cycle. Guess which vendor is on our approved list?
Let me be clear: I'm not asking for small-order pricing to match volume pricing. I'm asking for the same honesty, the same tolerance documentation, and the same willingness to say, I'm not sure, let me check. Small doesn't mean unimportant—it means potential.
Take It From Someone Who Has the Invoices
One of my biggest regrets is not building a verification process earlier. We didn't have a formal approval chain for rush orders, and that gap cost us. If you're a supplier, be patient with the small guy. Today's $200 test order might be tomorrow's $20,000 production order. Trust me on this one. I still use the vendors who took my small orders seriously, and I have stopped returning calls from the ones who didn't.
